Your team doesn't rebook or sell? How to train and motivate them

"My team doesn't rebook. My team doesn't sell."
I've heard it from owners and franchisees in England and in Portugal, almost word for word. When I asked owners in Facebook groups for their biggest challenge, "my team doesn't rebook or recommend" was the most voted answer.
So here's the question I always ask back: who taught them? Did anyone give them the words to use? Did anyone sit with the team and role-play how to recommend the next visit, an add-on, a product? Almost always, the answer is no.
That's understandable. Nobody taught most owners how to lead a team either. You trained in your craft, opened your doors and learned the rest on the go. The good news is that this part can be learned, and it changes faster than you'd think.
Why therapists don't rebook or sell
- They're afraid of sounding pushy. Most therapists came into this work to care for people, and selling feels like the opposite.
- They don't have the words. "Would you like to book again?" invites a polite "I'll call you".
- They've never practised. Nobody gets comfortable with a new conversation by reading about it.
- Nobody looks at the number. If rebooking and retail are never mentioned, the team concludes they don't matter.
- Nobody notices when they do it well. Effort that goes unseen fades.
The 4-step system
1. Give them the words
Write one short script for each moment: the rebooking at the end of the treatment, the add-on during the consultation, the home-care recommendation at checkout. Link every recommendation to something real the therapist noticed, so it sounds like care.
2. Practise for five minutes every morning
Before the first client, pair the team up. One plays the client, one plays the therapist, then swap. Five minutes, every day, for the first month. Add the objections clients really say: "I'll check my diary", "I have loads of products at home". By week two, the words start sounding like their own.
3. One number per person, every day
Break the month into daily targets: rebookings, add-ons and retail. At the morning check-in, look at yesterday's number together and agree today's. A number that's checked every day gets better. A number checked once a month gets forgotten.
4. Celebrate the behaviour
Praise the recommendation that was made well, even when the client said no. Share one win every morning. Recognise the best rebooker of the week in front of everyone. People repeat what gets noticed.
Your first 30 days
- Week 1: write the three scripts with your team, in their own words.
- Week 2: start the 5-minute morning role-play and track rebooking per therapist.
- Week 3: add daily targets for add-ons and retail.
- Week 4: review the numbers together, celebrate what improved and agree the next step.
Lead from the front. Be at the check-in every day in the first month. Your consistency tells the team this matters.
